How To Delegate More Effectively

If you delegate work to a subordinate and that person fails to complete the task, both manager and employee look bad. You need to learn how to identify danger signs before it’s too late. Here are seven things to remember when delegating.

1. Formal Tracking System
Use a formal tracking system to keep track of assignments, due dates, and instructions. Many managers are turning to computerized programs to track projects.

2. Informal Tracking System
Use an “informal” tracking system. Besides what you have on paper (or on your PC), develop an informal routine of checking in personally with your employees to see how they are doing. Do this on a regular basis.

3. Sample Checks
Do periodic “sample checks.” Take samples of the employee’s work and make sure they are meeting the standards you set forth at the beginning of the project.

4. Progress Reports
Ask for regular progress reports. A regular report from each of your employees will often give you advance notice of problems - which can then be solved before they get out of hand. It also alerts you to successes - and you can praise accordingly.

5. Counseling
Schedule counseling. If the above safety nets fail to work, sit down with the employee immediately and agree on a plan to correct the problem. Ask the employee for feedback, and focus on solving the problem - not assigning the blame.

6. Take Away Authority
If the problems continue, rescind the employee’s authority to work on the task independently. It will still be up to the employee to complete the project - but he or she will work under your guidance and authority.

7. Reassign the Project
Sometimes certain employees are simply unable to do certain jobs. If the previous six steps don’t solve the problem, the manager has no choice but to reassign the project to someone better suited to handle it.
